From AI prototype to production

Two 2C engineers took over a 117,000-line AI-generated prototype and turned it into the platform a UK building services company runs on - live in six months.

About AllBMS

AllBMS is a UK Building Management Systems specialist. Its engineers install, maintain and repair the controls that run heating, cooling, ventilation and energy in commercial buildings - work backed by a contractor’s finance: VAT, the Construction Industry Scheme (CIS), retentions and payment applications.

The challenge

What needed solving

AllBMS had an operations platform built with an AI app builder: around 117,000 lines of TypeScript, 100+ screens and 88 database tables covering jobs, quotes, finance and HR. It looked finished. Underneath it was still a prototype - hosted on Replit with demo data, schema changes pushed straight to the live database, no CI/CD, no file storage, no email, and buttons that did nothing.

At the same time the business was leaving monday.com, so its board automations and the Python scripts behind its weekly reports had to move into the platform - while around 650 change requests kept coming in.

Two engineers. 318 pull requests. Prototype to production in six months.

The solution

What we built

2C took the platform over in January 2026 - one engineer at first, joined by a second at the end of March - working with the client through a shared Jira backlog. We chose to stabilise rather than rewrite: it let us ship the first fix within a week and kept what the client had already invested.

We ran two tracks side by side - making the platform production-grade, and building out the workflows AllBMS actually runs on.

01

Production-grade foundations

Moved from Replit to AWS in London, with containerised builds, separate dev and production, zero-downtime deploys, reviewed SQL migrations, S3 storage, SES email and access control enforced in the UI and the API.

02

Quote to cash

Branded PDF quotes emailed from the platform, won quotes that become jobs without re-keying, drag-and-drop scheduling, PO budget approvals, and invoicing with VAT, CIS and retentions.

03

Field engineers, live

Engineer status, calendars, checklists and the on-call rota update on every screen in real time, and field reports with photos export to PDF.

04

HR and compliance

Training, certifications and competencies for every employee, holiday approvals, fleet documents, and alerts before anything lapses.

05

Automation instead of monday.com

A rules engine for alerts, the board automations rebuilt, and the client’s Python reports ported into scheduled, emailed PDFs - plus imports from monday.com and Excel.

The result

What changed

  • Live on AWS since July 2026, six months after the takeover

  • 60+ staff on one system instead of monday.com, spreadsheets and scripts

  • Business rules enforced in code: PO approvals, VAT and CIS deadlines, consistent invoices

  • Alerts and weekly reports that run themselves from live data

  • A codebase, pipeline and cloud account the client owns and can keep building on
